SEO earns your pages a place in Google’s list of results. AEO (answer engine optimization) earns your brand a mention or citation inside AI-generated answers. GEO (generative engine optimization) is a second name for AEO, and in practice the two describe the same work.

Which acronym wins doesn’t matter much. What matters is how much of your SEO work already carries over to AI answers, and how much doesn’t. In 2025, ranking in Google’s top 10 got you most of the way. By March 2026, it covered less than half of AI Overview citations.

1. How should you tell AEO, SEO and GEO apart?

SEO is about ranking a page, while AEO and GEO are about getting your brand quoted inside an AI answer. The difference is the unit of success: a position for SEO, a citation or mention for AEO.

Do not buy AEO and GEO as two separate services. They describe the same goal with different labels.

GEO comes from a 2023 research paper from Princeton and partners that tested how content changes affect visibility in AI answers. AEO is older. It first described winning featured snippets and voice answers, then grew to cover AI assistants. Today, agencies use the two words for the same job.

Step 2: Know what Google says

Google’s position is that the foundation is shared. Its documentation on AI features says there are “no additional requirements to appear in AI Overviews or AI Mode, nor other special optimizations necessary.” A page has to be indexed and eligible to show with a snippet.

So for Google’s AI surfaces, AEO doesn’t need new files or markup. What changes is how sources get picked. That’s where the next section comes in.

Step 3: Understand why they still differ

If Google says the foundation is the same, why treat AEO as its own discipline at all? There are three practical reasons:

  • AI answers draw on searches you didn’t target, through a process Google calls query fan-out
  • Standalone assistants like ChatGPT use their own indexes and sources, not Google’s rankings
  • Success is measured in mentions and citations, which rank trackers can’t see

None of this replaces SEO. It changes what “covered” looks like.

2. How should you think about the overlap between rankings and AI citations?

Treat a top-10 ranking as a strong head start for Google’s AI answers, but not a guarantee, and only a weak signal for ChatGPT. The overlap has dropped sharply over the past year.

Do not assume a page that ranks first for your main keyword will be the page an AI tool cites.

Most AEO vs SEO articles say the two “work together” and stop there. The data shows how much they overlap, and it’s less than most people think.

Step 1: Look at what the studies found

Several large studies have compared AI citations with Google rankings. Here are the main results.

The March 2026 Ahrefs study is the headline. Only 38% of AI Overview citations came from the top 10. Another 31% came from positions 11 to 100. The last 31% came from pages that didn’t rank in the top 100 at all.

For standalone assistants, the gap is wider. Ahrefs’ cross-assistant study found only about 12% of links cited by ChatGPT, Gemini and Copilot ranked in Google’s top 10 for the same prompt.

Studies use different methods and samples, so the exact numbers vary. The direction doesn’t. Rankings matter less to AI citations than they did a year ago.

Step 2: Understand why the overlap fell

Ahrefs tied the drop to query fan-out. When AI Overviews trigger, Google runs a set of related sub-searches. The pages that show up most across those sub-searches tend to get cited, even if they don’t rank for the original query.

Ahrefs noted the shift lined up with Google’s move to Gemini 3 for AI Overviews in January 2026. It also found YouTube made up 18.2% of citations from non-ranking pages, making it the most-cited domain in AI Overviews.

ChatGPT works differently again. A Search Engine Land analysis of ChatGPT’s retrieval stack found OpenAI’s own index overlapped only 1.5% with Bing’s top 20. So Google rankings and Bing rankings both say little about ChatGPT.

Step 3: Do the coverage math

Here’s what those numbers mean for a program that only chases rankings.

Say an AI Overview topic you care about produces 100 citation slots across a month of searches. Based on the March 2026 split:

A program built only around top-10 rankings for head terms competes for about 38 of every 100 slots. The other 62 go to pages that answer the fan-out questions or sit on trusted third-party sites.

That’s the clearest case for AEO as its own line of work. The extra slots come from broader topic coverage and from mentions on other sites, including video. Classic rank-chasing doesn’t reach them.

Step 4: Read the data the right way

None of this means rankings are worthless. In the 2026 study, top-10 pages were still the single biggest source of AI Overview citations. Strong SEO raises your odds everywhere.

It means rankings are now the floor, not the ceiling. You still need them. You just can’t stop there.

Step 5: Apply it to local searches

Local businesses sit in the middle of this overlap. A roofer or dealership shows up in the map pack, in organic results and inside AI answers about local options. Much of what feeds all three is the same: your GMB listing, your reviews and your service pages.

That overlap grew in December 2025. Google began replacing the public Q&A section on GMB listings in Maps with an AI “Ask” button. Its answers draw on owner input and customer reviews. So a review that names a specific job and town now helps your map ranking and gives Google’s AI something concrete to repeat.

For local businesses, that makes GMB and reviews the best-value shared work there is. One hour spent there feeds both channels at once.

3. How should you split work and budget between SEO and AEO?

Spend most of your budget on work that helps both, then add a smaller share for tasks that only help one. For most businesses, that’s roughly 65% shared, 15% SEO-only and 20% AEO-only.

Do not split your budget 50/50 between two agencies doing overlapping work. You’ll pay twice for the same technical fixes and content.

The shared bucket is bigger than most people expect. A clear, crawlable page with a direct answer at the top tends to rank better and get cited more often.

Step 4: Check the split against your own data

Every quarter, look at where new leads came from. Ask new customers how they found you, and include “ChatGPT or another AI tool” as an answer. Check GA4’s AI Assistant channel for referral sessions.

If AI-sourced leads are growing fast, move budget toward AEO. If most leads still come from the map pack and organic clicks, keep SEO in front.

Step 5: Keep it under one plan

The easiest way to avoid waste is one team running both. Shared work gets done once and counted once. Reports compare rankings and citations on the same page.

If you hire separately, make sure the scopes don’t overlap. Two agencies rewriting the same pages for different goals is a common and expensive mistake.

4. How should you avoid tactics that help one and hurt the other?

Check every tactic against both goals before you use it, and drop anything that wins rankings by making pages harder for AI tools to quote. A few common SEO habits now work against AEO.

Do not assume something that worked for SEO in 2022 is still safe in 2026.

Step 2: Look closely at the intro problem

The intro is where SEO and AEO habits clash most often. Many pages still open with a long story or a pitch before they answer the question.

The Search Engine Land analysis found that ChatGPT’s fast mode often works from a fixed snippet of about 200 characters, anchored on the H1. If those characters are a welcome message, you’ve given the assistant nothing to quote.

The fix helps both channels. A clear H1 and a direct first sentence also tend to earn more featured snippets and better click-through in regular search.

Step 3: Look closely at schema

Structured data is a common place where people overspend. Google stopped showing FAQ rich results on May 7, 2026. It also says there’s no special schema needed for AI features.

Schema still helps with products, reviews, events and local business details in regular search. But it isn’t an AEO shortcut. Clear text on the page does that job.

Step 4: Run a conflict check before any new tactic

Before you add a tactic, ask two questions:

  1. Does this make the page easier or harder for a person to get the answer fast?
  2. Does this make the page easier or harder for an AI tool to read and quote?

If either answer is “harder,” rethink it. The best tactics in 2026 pass both tests.

5. How should you measure AEO and SEO side by side?

Report rankings and clicks for SEO next to AI visibility and AI referral traffic for AEO, in the same monthly report. One view keeps both teams honest about what’s working.

Do not judge AEO with SEO metrics. A ranking report can’t see a citation in ChatGPT.

Google rolled out the Search Console reports worldwide on August 31, 2026. GA4 added the AI Assistant channel in May 2026. Bing added citation share in June 2026.

Step 3: Build a combined scorecard

In this example, organic clicks grew slowly while AI-sourced activity grew fast. That’s a signal to shift some budget toward AEO next quarter, following the split method in section 3.

Step 4: Compare cost per lead across both

Finally, divide spend by leads for each channel. If AEO-only work cost $1,200 a month and produced 11 tracked leads, that’s about $109 per lead. Compare it to your SEO and paid numbers.

AI-sourced leads are undercounted, since many arrive with no referrer and show up as direct traffic. So treat the AEO number as a floor, not the full total.

Step 5: Expect different timelines

SEO and AEO don’t move at the same speed. Technical fixes, like unblocking an AI crawler or rewriting the top of a page, can show up in AI answers within weeks of a recrawl. New rankings usually take three to six months.

Authority work is slow for both. Earned mentions, reviews and links build over six months or more. So judge early AEO wins on technical and content fixes, and judge the full program over two or three quarters.

  • You haven’t paid for FAQ schema or llms.txt as an AEO fix
  • You earn mentions on YouTube, review sites and industry publications
  • You track rankings and AI visibility percentage in the same report
  • You check Search Console’s AI reports, GA4’s AI Assistant channel and Bing’s citation share
  • Your intake form asks if customers found you through an AI tool
  • You review the budget split every quarter based on where leads come from

SEO is the floor, AEO is the extra reach

AEO vs SEO is the wrong fight. Most of the work overlaps, and Google says its AI features run on the same foundations as regular search. A business that skips SEO won’t win AI answers either.

But rankings no longer cover the whole picture. In 2026, fewer than half of AI Overview citations come from top-10 pages, and ChatGPT barely follows Google at all. The rest goes to brands that cover the questions behind the question and get mentioned across the web.

So keep SEO as the base. Add a focused slice of AEO work on top. Then measure both in one place and move budget toward whatever brings in leads.
